Appreciative Inquiry (AI) introduces a new approach to educational change. Most state and federal initiatives for educational change grow out of a deficit model determined to fix problems. The emphasis of AI is upon what is right with the organization and forms the basis for new initiatives and further change. This model proposes a cycle of inquiry used by leaders who distribute leadership across their constituents. Organizational learning is a process of individual and collective inquiry that modifies or constructs organizational theories-in-use and changes practice.

With growing pressure on school leaders to support collaboration and distribute leadership among teachers and staff, principals need guidance in examining their own mental models on these issues to challenge and improve their current ways of thinking. The purpose of this mixed methods, multi-site case study was to describe three middle school principals’ mental models of distributed leadership and to examine to what extent the three preconditions (leadership practice, relationships, and trust) from Angelle’s (2010) model of distributed leadership for middle schools existed in the three principals’ schools. As schools in Maine, and across the nation, are increasingly held to greater standards of accountability in terms of insuring higher levels of student academic growth and achievement, some schools are improving and some are not. Even beyond the constraints of tightening financial impositions and increasing accountability mandates, some are "defying the odds" and producing positive results. This research study sought to explore and understand the characteristics of principal leadership in improving elementary schools in Maine.
